Franchise & Multi-Location Success Story

How Pillar To Post Built a Repeatable HubSpot Onboarding System Across 400 Franchise Locations

Pillar To Post, a home inspection franchise network with 400 independently owned locations, connected its corporate Salesforce instance to franchisees’ HubSpot portals but lacked a standard for consistent configuration. Campaign Creators built corporate onboarding infrastructure and a fixed-scope onboarding package, now delivered to five franchise teams.

Pillar To Post is a home inspection franchise network operating through 400 independently owned and operated franchise locations across its territory. Each franchise runs its own HubSpot portal, fed by a corporate Salesforce instance through an integration Pillar To Post's own development team built and maintains. Beyond its individual franchise owners, the network depends on a corporate marketing and IT organization to keep brand standards, data governance, and platform configuration consistent across every independently run location.

The Challenge

Pillar To Post's corporate Salesforce instance already synced to 400 separate franchisee HubSpot portals when this engagement began, but the sync alone gave corporate no way to control how each franchise configured what it received. Each portal could drift on branding, tracking, and email practice the moment a franchise went live, with no standard in place to catch it.

Every additional franchise onboarded without that standard added to the risk that one portal's inconsistency would surface as a networkwide problem. Shared infrastructure meant shared exposure: a single franchise with poor sending habits could damage deliverability for every other location on the same domain.

Franchise Onboarding Readiness

1. Franchise Readiness and Tier Selection.

Franchisees had no structured way to identify which HubSpot tier, Free, Starter, or Professional, fit their business before engaging with onboarding. That left tier selection unscoped, risking the wrong onboarding package sold to the wrong franchise with no documented path for turning a tier recommendation into an actual onboarding deal.

2. Email Deliverability Risk Across a Shared Domain.

All franchisees shared the corporate pillartopost.com sending domain, so one franchise's poor list hygiene could damage inbox placement for every other franchise on the network. That made per-franchise domain isolation a structural requirement, not an optional enhancement.

3. Inconsistent Technical Configuration at Scale.

With 400 independent HubSpot portals and no standard setup process, account settings, tracking codes, and branding elements risked drifting from corporate standards franchise by franchise. Corporate had no way to guarantee the next franchise onboarded to the same standard as the last, making every new location a fresh configuration risk.

4. Contact Volume Exceeding Platform Limits.

HubSpot Marketing Hub Professional caps Marketing Contacts at 2,000, while individual franchise databases ran well past that limit in practice, with the Dalfino franchise alone carrying 12,000+ contacts. Each onboarding required a segmentation decision about which contacts counted as marketing-eligible, not a one-time technical setting that could be ignored after go-live.

5. Unclear Ownership Between Corporate, Franchise, and Agency.

The first live onboarding showed that neither corporate nor the franchise had a documented, line-by-line understanding of which setup tasks belonged to Campaign Creators, which belonged to Pillar To Post corporate, and which belonged to the individual franchise. Without that clarity, every repeat onboarding risked re-litigating the same scope questions a different way.

“Scaling HubSpot across a network of independently operated franchises requires more than technical setup. It takes clear governance, defined responsibilities, and a repeatable onboarding model that maintains consistency across the network. We established that framework by clarifying ownership at every step and standardizing delivery, giving Pillar To Post a scalable process for bringing more franchise locations onto HubSpot without rebuilding the approach each time.”

— Keith Adelman, Account Executive, Campaign Creators

Why Pillar To Post Chose Campaign Creators

Pillar To Post needed a partner that could build corporate-level HubSpot infrastructure once and then execute the same onboarding scope repeatedly across many independently owned franchises without re-scoping each engagement from the ground up. The technical requirements of the engagement included:

  • A rebranded master landing page template supporting a franchise tier-assessment flow and three tier-specific result pages

  • A corporate HubSpot routing workflow that could read a tier recommendation and automatically create tasks, and for Professional-tier franchises, an onboarding deal

  • A master rebranded email template usable across the network

  • A fixed, documented onboarding scope covering user and permission setup, account settings and tracking code configuration, corporate branding application, legacy opt-out list import, Marketing Contacts segmentation, and sender/resubscription email configuration

  • A live training sequence that could be delivered consistently to non-technical franchise staff

As a HubSpot Elite Solutions Partner, Campaign Creators brought direct platform expertise to both the one-time infrastructure build and the repeatable onboarding product that followed, giving Pillar To Post a single technical point of accountability across a franchise network where ownership of day-to-day execution would otherwise sit with dozens of separate, independently operated businesses.

The Solution: How Campaign Creators Built a Governed Onboarding System for a Franchise Network

Campaign Creators separated the engagement into two layers: a one-time corporate infrastructure build, and a repeatable, fixed-price onboarding package executed franchise by franchise. Campaign Creators sold and delivered that same onboarding scope five times, to Dalfino, Ferguson, Capuano, Miranda, and Larsen.

Built a Repeatable Onboarding Framework With Clear Ownership

Franchise ownership meant no single technical team controlled every portal, so the engagement needed a data model that corporate, Campaign Creators, and each franchise could all reference the same way. Campaign Creators built a documented, color-coded ownership checklist assigning every onboarding task to Corporate, Franchise, or Campaign Creators, replacing an earlier, more technical checklist that had left ownership ambiguous during the first live onboarding. The same checklist now governs every new franchise onboarding, with no scope renegotiation required.

Built an Automated Path From Franchise Assessment to Onboarding

Franchisees had no structured path to determine which HubSpot tier fit their business, so Campaign Creators built a Typeform-based assessment quiz that writes a recommended onboarding path directly into a HubSpot property. A corporate HubSpot workflow reads that property and branches on the result:

  • Trigger: a franchisee completes the quiz and the response maps to Professional tier. Recipient: the corporate sales/onboarding team, via an automatically created onboarding deal and task.
  • Trigger: a franchisee completes the quiz and the response maps to Starter or Free tier. Recipient: the franchisee, routed to self-service HubSpot Academy resources, not a sales-assisted onboarding deal.

Per-Franchise Email Infrastructure

Shared sending-domain risk meant a single franchise's list hygiene could affect deliverability for the entire network, so Campaign Creators worked with Pillar To Post's IT Infrastructure Lead to assign each franchise its own sending subdomain, isolating sending reputation at the franchise level, not the corporate domain level. This decision was added mid-engagement, after the original SOW was signed, once the shared-domain risk became clear in practice.

Automating Membership

Aligned Marketing Contact Segmentation With HubSpot Tier Limits

HubSpot Professional's 2,000 Marketing Contacts limit meant franchise databases several times that size, such as Dalfino's 12,000+ contacts, needed an explicit segmentation methodology, not a blanket import. Campaign Creators defined which contacts counted as marketing-eligible per franchise during onboarding, a decision made once per franchise against documented criteria, not left to ad hoc judgment.

Migrate

Transferred Opt-Out Lists Into HubSpot

Each franchise's opt-out list from its prior system, most commonly Constant Contact, was imported into HubSpot as part of the standard onboarding package, preserving suppression history and carrying each franchise's sending reputation forward into its new domain.

Tailored HubSpot Permissions and Settings to Franchise Roles

User and permission setup, account settings, and tracking code configuration were standardized into the same fixed onboarding scope executed identically for every franchise, working from the requirements each franchise role actually needed, not a generic default configuration. Each franchise's users were added with permission levels and paid-seat assignments matched to their documented role, so access followed job function, not a flat, one-size-fits-all setup.

Standardized Brand Implementation Across Independent HubSpot Portals

Corporate-provided branding assets were applied consistently across every franchise portal as part of onboarding, keeping visual and brand standards centrally controlled even though each franchise technically owns and operates its own HubSpot instance.

Scope

Protected the Fixed-Scope Model With Clear Change Controls

When a franchise requested custom development work outside the fixed onboarding scope, such as a replacement intake form, Campaign Creators and Pillar To Post corporate denied the request and formalized a standing two-path policy for all future requests: free HubSpot Academy self-service, or a separately scoped and priced SOW. This protects both the fixed-price onboarding model and brand consistency across the network as new franchises come online.

Delivered Guided Training to Support Franchise Adoption

Each onboarding closed with three guided-adoption training sessions and a final wrap-up call, delivered live to franchise staff, not left to self-service documentation alone, with Campaign Creators maintaining the Typeform quiz subscription on the client's behalf at no additional cost.

The Results

With a documented, repeatable onboarding system in place, Pillar To Post can bring additional franchises onto HubSpot without re-scoping the engagement each time. Key outcomes included:

  • 5 franchise teams completed the same fixed-scope $2,400 onboarding package between April and September 2026

  • 1 corporate infrastructure build delivered a rebranded landing page template, a tier-assessment quiz, a lead-routing workflow, and a master email template usable across the network

  • 1 color-coded ownership checklist now assigns every onboarding task to Corporate, Franchise, or Campaign Creators, replacing the ambiguous scope that caused friction in the first franchise rollout

  • 5 per-franchise email subdomains isolate sending reputation at the franchise level, protecting the shared corporate domain from any single franchise's sending practices

  • 1 standing two-path policy routes every out-of-scope franchise request to either free self-service training or a separately priced engagement, protecting the onboarding package's fixed scope as the network grows

Pillar To Post now has a documented onboarding product it can continue applying to its remaining franchise locations without renegotiating scope or process for each one.

The Impact: A Franchise Onboarding Process Built to Scale Past the First Five

Every onboarding task in this engagement is assigned to Corporate, Franchise, or Campaign Creators in a single documented checklist, so bringing on the next franchise does not require re-deriving scope from scratch. The per-franchise subdomain strategy and Marketing Contacts segmentation methodology are both standing technical patterns that apply the same way regardless of which franchise is next in line.

Solve Franchise Onboarding and Platform Governance With Campaign Creators

Franchise and multi-location businesses face a version of this same problem: a central team responsible for brand and data consistency, and a network of independently operated locations that each need their own working instance of the same system. Solving it requires more than a technical integration between platforms.

It requires a documented, repeatable onboarding process with clear ownership at every step, built so the fiftieth location gets delivered the same way as the first. Campaign Creators builds that governance layer alongside the technical implementation, so a growing network does not accumulate configuration drift as it scales.
