Medical Device Success Story

How Everis Rescued Stalled Capital Deals and Standardized Sales Quoting Through HubSpot

Everis, a Michigan-based medical device distributor, hit problems in its live system just after migrating from Salesforce to HubSpot. Campaign Creators rescued stuck deals, consolidated a recurring-revenue pipeline, and standardized quoting.

Everis is a specialty medical device company based in Schoolcraft, Michigan, serving hospitals and healthcare providers with a portfolio centered on head and neck surgery. Its products include the Shaw Scalpel System, the only surgical instrument using thermal energy to seal blood vessels as it cuts, along with the STIC Intra-Compartmental Pressure Monitor and the T/Pump temperature therapy system. The company was founded in 2019 as C2Dx.

Two revenue motions run through that portfolio at once. Capital equipment carries long cycles, hospital procurement, and contracting terms specific to each buyer. Consumables and service reorder on their own rhythm against the installed base those capital sales create. The same sales team works both, and the two look nothing alike in a pipeline. Everis has also grown by acquiring product lines from larger manufacturers, which means the commercial practices behind those motions arrived from several different companies without ever being reconciled.

The Challenge

Everis had just completed a full Salesforce-to-HubSpot migration under a hard contract deadline when new operational problems surfaced in the live system. Migrated capital equipment deals stopped behaving as expected, and the sales team's pipeline structure no longer matched how the business actually sold.

Left unresolved, each additional capital deal processed through the broken pipeline structure would have compounded lost revenue visibility, and every quote issued through an ungoverned process would have added another pricing exception with no internal review.

Post-migration system issues:

1. Stuck capital deals.

Migrated deals for the Shaw surgical product line reverted to old data and stayed marked "overdue" whenever a rep tried to update them. This put active, high-value capital deals at risk of losing their sales history entirely.

2. Silent auto-closure.

Deals were also closing automatically without notifying the assigned rep. This made it possible for revenue-stage opportunities to disappear from a rep's pipeline without any warning.

3. Missing pipeline coverage.

The recurring and consumable-product side of the business ran in a separate tool outside HubSpot, while HubSpot tracked only the capital-equipment pipeline. This split revenue visibility across two disconnected systems, not one.

4. No governed quoting process.

The company's Salesforce-era quoting relied on five separate templates for different contracting scenarios, none of which existed in HubSpot yet. This left reps without a standardized way to quote capital, trade-in, or contract pricing scenarios inside their new system of record.

5. No discount oversight.

Quotes had no built-in check on line-item discounting. This meant pricing exceptions could go out without any internal visibility before a quote reached the customer.

“Everis already had its capital equipment pipeline in HubSpot, but recurring revenue was still tracked in a separate tool. Once we built that pipeline directly in HubSpot next to the capital side, the team had one place to manage both parts of the business.”

— Blaine Kinsey, HubSpot Consultant, Campaign Creators

Why Everis Chose Campaign Creators

Everis needed a partner who would treat post-migration support as part of the relationship, not as a separate engagement. A year after going live on HubSpot, problems surfaced in a system already carrying active revenue: capital deals that reverted on every update, duplicated stages in the working pipeline, and a recurring-revenue motion still tracked outside the CRM entirely.

Resolving that called for someone fluent in both HubSpot's deal and pipeline architecture and the operational reality of a capital equipment sales cycle. Stuck deals had to be corrected in place, with the communication history between reps and customers intact, because those records were still live in the sales process. Pipeline structure had to be diagnosed rather than rebuilt. And the recurring-revenue question needed a recommendation Everis's own team could execute, not a dependency on outside engineering every time the business changed.

Campaign Creators is a HubSpot Elite Solutions Partner with direct experience diagnosing structural CRM problems in capital equipment and distribution sales cycles. That meant treating each issue Everis raised as a symptom of how the system was configured, and closing the engagement by training sales leadership to build its own reporting instead of returning for every new question.

How Campaign Creators Rebuilt Everis's Post-Migration Sales Infrastructure

Campaign Creators addressed the post-migration issues in the order Everis's team surfaced them: first the stuck deals and pipeline structure, then the quoting process, then reporting enablement.

Pipeline architecture redesign

The constraint: Everis tracked capital-equipment sales in HubSpot, but ran its recurring and consumable-product pipeline in a separate tool entirely outside the system. What was built: Campaign Creators built a new Recurring Revenue pipeline directly in HubSpot alongside the existing Capital Pipeline, and scoped a supporting custom object to track monthly recurring revenue. The structural consequence: pipeline reporting now covers both sales motions from a single system of record, not two disconnected tools.

Deal-rescue troubleshooting

The constraint: migrated capital deals for the Shaw product line were reverting to old data and marked "overdue" on every update attempt, and any fix that closed and recreated those deals would have erased their sales history. What was built: targeted, hands-on troubleshooting to correct the stuck deal records in place, preserving each deal's historical communication data. The structural consequence: capital equipment deals, which carry Everis's highest per-deal revenue, stayed intact and reportable, with no rebuild-from-scratch required.

Custom quote template build

The constraint: Everis's Salesforce-era quoting process ran on five separate templates for different contracting scenarios, none of which had a HubSpot equivalent. What was built: two consolidated HubSpot quote templates, a standard quote template and a contract product pricing template, covering the client's actual contracting scenarios, with HubSpot's default templates hidden so reps could only select between these two. The structural consequence: reps quote from a governed, purpose-built process, not an improvised pricing structure inside a generic template.

Automation and workflows

The constraint: quotes had no built-in check on line-item discounting before reaching a customer. What was built: a discount-approval workflow that automatically flags any line-item discount over 10% for internal review. The structural consequence: pricing exceptions surface for internal visibility before a quote goes out, not after.

Building for adoption

The constraint: sales leadership had no way to build its own pipeline or revenue reporting without depending on a developer request. What was built: hands-on training covering HubSpot's Custom Report Builder, Funnel Reports, Customer Journey Reports, and Attribution Reports, delivered directly against the client's own pipeline and quoting data. The structural consequence: sales leadership can build and modify its own reporting as the business changes, with no outside support needed for every new report.

The Results

Post-migration support resolved the issues Everis surfaced in its live system and handed the team the tools to manage pipeline reporting on its own. Key outcomes included:

  • Stuck Shaw capital deals were diagnosed and corrected without deleting or recreating any record, preserving the communication history between reps and customers that the client had flagged as at risk
  • Duplicated stages in the 2025 pipeline were addressed with guidance on condensing them without losing open pipeline deal data
  • Deal auto-close inactivity logic was reviewed at the client's request, with rep notification ahead of automatic closure identified as the target behavior
  • Recurring-revenue architecture was scoped across two viable HubSpot approaches, native monthly recurring revenue and a custom object, with the custom object path selected for its reporting flexibility
  • Capital and recurring revenue were confirmed as separate pipelines inside one HubSpot instance, replacing a year-based pipeline structure with a single active pipeline filtered by date
  • Sales leadership was trained hands-on across HubSpot's Custom Report Builder, Funnel Reports, Customer Journey Reports, and Attribution Reports, built live against Everis's own deal and pipeline data
  • Dashboard permissioning, report cloning for per-owner views, and filter behavior were covered so regional leads can maintain rep-level pipeline views without outside help

Everis's capital deals stayed intact through the fix, and its sales leadership left able to build the reporting it needs.

Impact: Capability the Team Keeps

Everis came out of this work with its active capital pipeline whole. The deals that had been reverting on every update were corrected in place, which means the communication history behind Everis's highest-value opportunities is still attached to the records the sales team works from every day.

The reporting side is where the lasting value sits. Sales leadership can now build custom cross-object reports, funnel conversion views, and attribution reporting directly, and clone a pipeline report per owner so each regional lead has a dashboard filtered to their own team. Work that had been running through Excel and Power BI now happens inside the platform holding the data.

The recurring-revenue architecture is decided and documented. Everis knows which approach fits its reporting needs, why capital and recurring belong in separate pipelines, and that a date-filtered active pipeline serves it better than rebuilding a pipeline each year. That decision carries into how the team structures its next year of pipeline management.

Solve Post-Migration Pipeline and Quoting Gaps With Campaign Creators

A CRM migration is rarely the end of the work. Businesses that move off a legacy system often discover structural gaps only after go-live: stuck records, disconnected pipelines, and quoting processes that never made the jump. Closing that gap requires a partner who treats post-migration support as part of the engagement, not a separate project, and who diagnoses root causes, not just symptoms.

Campaign Creators builds and rebuilds HubSpot sales infrastructure to match how a business actually sells, from pipeline architecture to quote templates to the reporting tools that let a sales team extend the system on its own.
